It ultimately failed by turning into romcom slop instead of keeping the murder mystery revenge angle alive.
In principle, the mystery doesn't even need a particularly good solution, because it's a vehicle to have Aqua (the audience surrogate) learn more about the entertainment industry and Ai.

It could've been something along the lines of Bakuman for film and idols, but then again, it ended up exactly like Bakuman, so maybe this type of story is cursed.

It's barely a triangle. When Aqua is with Kana, Kana is treated as the sole heroine. When Aqua is with Akane, Akane is treated as the sole heroine. When Kana and Akane share a scene, they have a rivalry that completely predates and ignores Aqua. The only real exception is the beach scene towards the end, which is largely Akane throwing Kana at Aqua as a last ditch attempt to pretend that Kana is relevant to the murder mystery plot.

The last 30 chapters when he decided that Aqua commiting suicide was a good ending. I feel agony for Mengo having to draw that dogpiss of an ending. You know she hated it as much as eveyone else considering those were characters that Hacka just ripped off her previous works. He's a nigger point blank. That's how it feels. Currently anime covers some fantastic arcs worth watching because the studio does fantastic work, but the downside is you will eventually reach the ending. There's a huge disconnect between Aqua and Ruby kissing and his death. He could have gone the incest route or ended him with Kana, but he chose the second worst possible option which was just killing him. (Worst being the Akane ending)

No, every time he's been asked he has said the begining and ending were planned from the start, which makes sense since the original idea came from a friend of his saying he'd like to die and reincarnate as his idol son which leads to the theme of loving your idol to the point of dying for them which is what Aqua did in the end, the only thing we know for sure changed early on was Ai dying, apparently the original plan was to focus more on the cast's childhood leading to a "passing of the torch" moment but that got scrapped, probably the acting school setting was also more important originally before the change in focus
