He’s no doubt deleting hundreds of pages with threads that go nowhere. It’s not just revision now he’s run out of space to land the thing and the only thing that seems to unblock him is inventing 100 new cans of worms to open.
I think the biggest shock, should the book come out, will be the sheer denial from all the fans over how much of previous setup he just had to ditch. There will be endless threads that go nowhere. I mean there already are, but much more. So many “this might be important” moments that end up a wet fart.
He’s set himself up for failure too by waiting so long. Every nook and cranny is milked. Hundreds of outcomes charted and expected. Even a semi-canon (allegedly) ending onscreen. How the fuck could you write a big finish?

The only option I can think to do is rewrite the thing completely to try and blow people’s socks off. And he’s explicitly said he won’t, because it’s bad writing.

Another thing I might do is finish both books and have them released after I’m dead. He’s also denied he’d ever do that.

He's said things like this before but it doesn't mean anything because of his writing process. He will literally get to the final chapter and decide or realize he needs to do a complete rewrite, and will do it. It's the whole gardener vs architect thing people keep brining up, typically when referencing his work. George is a gardener, he doesn't plan but plants seeds and follow them until fruition, if he doesn't like the fruit he starts over. I'm positive he's rewritten winds like three or four times already, it's why he released those early sample chapters, he knew they were going to look completely different once he was actually done (re)writing and the book is officially released.

Winds is longer than Dance. Dance took 7 years. Winds is bigger so let's say it'd take 8 years to write. George would've finished around 2019. I believe he did but decided he didn't like it so he scrapped Winds and started over. Thus it'll take at least until 2027 for the second draft to finish. Maybe 2026 depending on how much he scrapped.
