NOT the anon you are replying to, but I have thought about this for some time, and I have some potential solutions to the classic "submissive fetishes seek bad end". However, each one has their own pros/cons in terms of appeal.

If you are a man who is into GIRLS using diapers, it makes sense to make the main character not a girl. You can do something like princess trainer where the point of the game is to train a girl into diapers. Or Untitled Goose Game - sabotage girls and make chaos so that girls wet themselves. Or something like Idol Master where you are managing diaper streamers. Lot of possibilities here. You succeed by forcing girls into diapers, seems simple enough.

A lot of people get off on diapers as an embarrassment/humiliation thing, but what about people who enjoy them for comfort? You could have a game where you go out and do things and come home to be comforted by mommy. Think Toriel vibes in Undertale. She even tries to encourage you not to fight and call her to handle things instead. You could even go to the extreme of this idea and getting babied IS the reward itself. You know how in Octodad you have to do various chores? I can imagine a game where you have to do various things for your wife/mother and she rewards you with baby time.

You can also try side-stepping it entirely. What if diapers are there, present, have mechanics, but they have absolutely nothing to do with the fail state? Imagine a space game like Star Trucker, but your character just happens to wear space diapers and you need to do changes just like any other truck maintenance.
