Armor/shields do not actually reduce damage taken in this game, it only increases the chance to not get hit. Your frontliners better be high HP classes/races. Make sure your weapons have some range so you can hit the enemy back line. Casters love hiding in the back. I had an encounter where a group of liches stood on the furthest row and kept summoning undead every turn so I couldn't end the fight. Image sort of related I've seen up to three enemy rows.
