Jesus no, normal anime aren’t in actual production for years. No matter if something is officially announced tomorrow or in a year, it’s highly likely they’re only doing pre-production now and it’s totally fine to start pre-production with just a volume or two out. That is in fact the normal MO for works that are seen as shoe-ins for an anime adaptation, they start preparations for the anime often before volume 1 is even released. Was pretty much the same for Bad Girl too for example, announced a year ago with 3 volumes out, likely started pre-production with 1 or 2 out. Really popular stuff like green yuri (or generic WSJ shit) will be even earlier, but that is pretty much the Kirara pipeline, throw anime adaptations at things that have good vol1 sales. Bocchi the rock, 2 volumes out, anime announced, koisuru asteroid, one volume out, anime announced, and so on. With non-4-panel-stuff you probably want to wait a bit longer, but not hugely so. Tai Ari Deshita got its anime announced with 2 volumes out and isn’t 4panel, for example. Probably has been in pre-production hell for quite a while.
Waiting for 8+ volumes to be released is only the norm for manga of the “how the hell did this ever get adapted”-category like MahoAko. The argument here of course grows stronger the more volumes you can advertise for with the anime. But manga you’re going to adapt anyway? Might as well do it early.
