the problem with tolkien and orcs is that he wanted a convenient unequivocal evil enemy in an inconvenient worldbuilding where evil has certain limits on what it can be or can do
the real origins of orcs, or how they normally live isn't explored not because he couldn't but because exploring them either makes them less unequivocally evil, or has them break the rules and limits of his worldbuilding, so the best compromise in his case was to just avoid answering the question, even if that worldbuilding autism would keep pestering him

warhammer is different because while there's a generally unmistakable good and a generally unmistakable evil, there's a visceral fascination in exploring the grey area as well, so the good guys can also be cruel and stupid, or the evil orcs and undead can also "be the heroes" and side against another evil enemy, and evil factions like chaos can have humanising factions like understandable motivations or families, and beastmen can be shown to be men, in addition to beasts, which also emphasizes further the 'alien' horror they represent under an uncanny lens.
