UBW just never made sense to me, Shirou realizes his ideal is retarded and will make him suffer and his big conclusion is to...do it anyway because it's moral and he really is a retard.
Only Heaven's Feel route fully acknowledges that he is better off just saving someone close and dear to him rather than upholding some heroic ideal about saving the many.

Prioritizing Sakura is a compromise. Shirou will always having a lingering void in his heart that compels him to go out and save people. It's a compulsion that will never truly go away. But he's unwilling to sacrifice Sakura in the pursuit of that goal, so he settles for being her hero instead. Whenever he sees people suffering on the news, he'll feel that pain, that compulsion to go out and do something. But he'll ignore it and force it down for the rest of his life. In a sense, it's a denial of his own identity, but he deems saving Sakura to be more important.

In UBW, the main reason Archer was so angry was because he sold his soul to become a Counter Guardian. So long as Shirou avoids becoming a Guardian, he'll avoid Archer's fate.

Ultimately, the reason you prefer HF's ending is because YOU personally find that ending to be better. You want Shirou to adhere to YOUR principles because you believe your own principles to be superior than Shirou's. You feel disgust when Shirou becomes a hero because you disagree with it, because you believe Shirou should think like you rather than form his own conclusions. This is the crux of everyone's problems with UBW.

He has never had this. The ideal to become a hero was adopted, not innate. It's something he convinced himself he had to do out of a combination of survivor's guilt and fascination with Kiritsugu's honest smile when saving him from certain death. But he can actually let it go at any time, it's a self-imposed dogma, not part of his nature. He is a sword, not a hero. The UBW route is about coming to terms with the fact that he still appreciates the beauty of the concept even if it's not something that makes him happy, and is even something that will lead him to suffering.
In truth, Shirou just wants to see the people around him smile. He's the equal-opposite of Kotomine; he's only happy when he can see happy people, an emotional mirror with no ability to make happiness for himself. Sakura's smile is all he needs to be fulfilled. It doesn't hurt him to be her sword over anyone else's. It only feels like he betrayed Kiritsugu and the corpses he left behind in the fire.. and he can live with that. Shouldering that guilt is irresponsible to begin with.

No he can't. Remember, the entire reason he's like this was because he "died" in the fire and imprinted on Kiritsugu to make up for what he lost. The foundation of Shirou's character lies in the sheer look of gratitude on Kerry's face when he managed to save someone. Everything that Shirou did was out of a desire to have that feeling for himself. The ideal is just a means to an end, at his core, what Shirou wants is the gratification of being able to save another life. It's the core of everything that makes him who he is.

Also, almost every Type-Moon protagonist has some sort of void inside them that can't be filled no matter what. Most of them either compromise and try to deal with it in their own way, or find alternative means of filling that void. Those who fail to do so will just become like Iori.

That is not foundational, it is a conventional development. It is something he can move on from. Yes, he suffered ego death in the fire. Yes, he wanted to know why Kiritsugu was so happy. Yes, this motivated him to adopt Kiritsugu's ideal. But no, this is not "core" to him in any way. He can get over it, he can put it away, and he can find his own smile.
