Why the hell can you play as story characters before they're even introduced?
Seriously I had this guy in my party this whole time and I just thought he was a random dude from the gacha but no turns out he's actually super important and you don't even meet him in the story until after like 50 hours great.

Its..... literally always like that in Genshin. I knew someone who actually got Arlecchino in the game, and he isn't even past Mondstadt questline yet. He is in Sumeru questline rn though.

Because banners are made to pull people into the game and for people who are already playing the game who are caught up with everything. Childe is introduced like five hours into the story if you actually only do the story, or like 20 hours into the game if you do some exploration.
You're not the only person playing, and when Childe was released it was months after people had already finished Liyue. If the character's story is actually important and would be spoiled by owning the character they purposely obfuscate information like with both Furina and Neuvilette having ??? for various things.

Well how else would you implement it? Because the way you'd want it is that if you don't have access to a banner you can't pull on it but banners are on set realtime rotations up to their discretion.

There's no reason the playable characters from the gacha should be in the story.
If they are then unlock them when you meet them like the initial party rather than putting them behind a universal unlock that anyone can stumble into.

The entire point of the story is to be a vehicle for sales. Events and the story exist to sell you on these characters specifically.
