Anime only here, what did the adaptation do wrong or ruin from the source material? I think my chief complaint with Chainsaw Man (the anime) was that it was rushed and didn't give enough time to actually get invested in the characters, resulting in the emotional beats being weak and payoffs almost totally absent.

I don't think the second part does anything well. The art has deteriorated massively, Denji somehow became more fucking retarded, the side characters aren't really enjoyable and the main plot has just been fucking "meh" at best for me.
I honestly would rather have no part 2 at all.

Because Part 2 is a deconstruction of the male manga protagonist. Denji is a loser who actually acts like a loser and gets no reward. His life became hell because of Chainsawman. Japanese otaku and the retards from /a/ want a loser protagonist who is secretly awesome and manages to attract a whole harem of waifus for himself.

It killed off not one but SEVERAL major characters. Bold choice for a shounen manga and I feel like Fujimoto had zero fucks to give, which I low key kind of respect.

But damn, if it didn't kill the merchandising and hype for the series. It would be like if Oda killed off everyone in Luffy's crew and then started following Boa Hancock for a while as the lead and you saw Luffy become a supporting character in his own series. Well, it was sort of the "hook" for part one, to make it seem like no character is safe. But you can't sustain that type of "car crash" writing for very long, until you run out of established characters that people care about.
P2 is more slow-paced and lacks high-profile deaths, apart from one. Fujimoto also didn't really build a new "crew" to replace the old, but rather focused on just a few individuals, one of whom is basically two characters in one body.

Can't speak for the japanese but I just can't feel engaged with Denji anymore.

I suppose that, if I look at it as part 2 as a whole, I can kinda see the purpose of depicting Denji's current life as a downwards spiral after losing everything in part 1, now living in constant coping and denial, but the sheer number of chapters and IRL years spent on it have become grating. Part 1 Denji was fun because it felt like he was building a fucking life, meeting people, before the ending ripped it all away from him. Part 2 is seemingly doing the same thing but I don't think it did a good job at the building part.

I'm not sure anything will ever be enough as long as Pochita is in him. Their contract is to basically have Denji show him more and more of his dreams, which others have misunderstood as Denji living a "normal life".
It seems Pochita basically considered Denji's "dream of a normal life" as having already been completed, therefore it pushed Denji to attain more, which is why that chapter is named "The dream's next stage".
Fujimoto himself said in an interview that "heroes" with abnormal abilities, can never live "ordinary" lives.

Volume 10-11 is where the most liked character in Japan and probably internationally too was killed off and removed from the series. Series went on soul searching hiatus after that to start off part 2. Anime came out around when part 2 started, so naturally it got the anime boost. Anime wasn't great especially the second half, so once people realized volume 12 and 13 onward is nothing like part 1 and is just slop, it dropped off quick. It's really that simple.

The anime completely butchered the tone and some of the characters. It goes beyond a muted color palette, everyone is less expressive, Denji is less introspective, the Gore suffers a great deal because it now looks "sanitized" instead of crude and disgusting.
The adaptation overall pushes a style that clashes with CSM's identity and it shows

These two are the most important pieces in Chainsawman and the anime completely butchers them.
Denji's inner monologues are cut short making him feel more like a Brainless idiot rather than a guy who struggles to find his place in a new life while discovering what he really needs to be happy, it doesn't help that they cut the fight against muscle Devil who showcases Denji's quick thinking
Makima on the other hand got the short end of the stick.
They handled her in a extremely blunt way, making her EVEN less expressive and leaving very little to the imagination when it comes the character (I won't say anything about future manga developments but I'm 80% sure you and any anime only can already guess what's up with her)

CSM part 1 is a frenetic manga, it reads really fast and there's always something happening or making you second guess stuff you took for granted, and the story only goes up with it's stakes and action.
The anime instead makes it feel like CSM is some kind of slow burn thriller or something, and that's not the case at all.
Just like Denji the readers rarely get enough time to think and let things settle up, stuff changes and explodes all the time and the journey is not only fast paced but also emotional and leaves room for introspection, something the cold and silent anime adaptation definitely doesn't showcase at all

He just struggles to handle a weekly pace without totally no-lifeing (which he probably did for P1, as he said later that he wished he paid more attention to health). The early P2 chapters were clearly made in advance which is why some of them leaked early, so he was really able to focus on the art without worrying about a deadline.
Right now it seems like he's starting to settle in with a style that allows him to draw fast but doesn't look like total dogshit.
It's still lacking compared to his earlier stuff but it's not offensively bad like some of the scribbles from mid-p2.
However, the way he tells his stories through characters' expressions and body language, with very little dialogue/exposition, he really needs the art on characters to be as good as it can be.
