I don't blame the gamemaster for wanting to try something fun but it was immediately obvious this was going to turn into a mess.

Everyone should've been assigned a team at random.That way no one is left out. Anyone left out on accident could retroactively sign up. Anyone unaware of what's going on would've still profited.

What you ended up with is people who didn't plan on contributing signing up for the team with their favorite drawfags in it just for better chances at deliveries (re-requesting afterwards being the icing on the cake)
Meanwhile the people who abstained because they thought it was limited to people who planned on actually contributing are being punished for their decency

Also the scoring should've encouraged delivering undelivered people, kinda like a "First Clear" reward. It would've been a nice opportunity to get as many people delivered as possible.

But shading is generally graded by detail, not amount. Arbitrarily docking shading points in order to "balance" things is entirely unfair, because shading isn't actually the problem.
Like I said, it's fair to apply a retroactive debuff to chibi heads, but then the WM will have to rescore the bluenette chibi heads from flocko, too. I think a multiplier based on body amount (head, half, more) is most practical.

My main points of worry are with things like the "First Clear" Bonus and with people joining in late.

DOKO SUPREMACY! Super cute stuff! I can never get enough of him with popsicles. The tank top is a great look and all the details are spot on. Wonderful work on the hand especially - that pose is a nightmare to draw but you nailed it. The partial colouring/limited palette adds an extra refreshing vibe to the piece and the little highlights on the popsicle and on his eyes are a great touch. Nice little translucent effect with the popsicle too. Also, sweat drops. Very good.

Exactly. They've mastered the art of getting people to fall for characters so that they spend more money. Although some gachas are certainly better than others in terms of being ftp friendly. You could also consume anime or manga or play VNs or something like that. It's just that gacha is minmaxed into making appealing characters.
But to be brutally honest, if you've reached this point in life without accidentally genuinely falling in love with a fictional character, it might just be that waifuism isn't for you. It's also still feasible to date 3D at your age. You may well be better off just lowering your standards for 3D.
