You have full creative control, but you have to follow SEGA mandates (no killing off Sonic, no Archie OCs, etc.)

What new storylines and character arcs do you make? What do you change and what do you keep?

Storyline where it's revealed that Surge and Kit were built in a lab by Starline (as it was heavily heavily implied) and they go fucking insane only be talked down by Belle as a fellow "artificial life form" and then they vanish from the book for a while.

At which point, I dunno. Re-establish GUN in the comics and have them form a NATO like alliance with whatever the Restoration is now against Eggman.

make sonic and eggman have a duel in a space station, the station explodes and both disappear, implied to be dead.
then essentially make everything more chaotic due to the absence of those 2, this goes for actual years in the story.
after the world is in too much turmoil, everyone who knew sonic and eggman closely essentially seek little planet to use the time travel and bring them back to life...only to realize they caused a paradox, they brought sonic and eggman into the current present in the story.
its been a while since we saw a decision with permanent consequences.
essentially I want to answer lanolin question about getting rid of eggman and the consequences of it...with chaos trying to find balance and in the process hurting everyone badly.

Whisper gets a boyfriend and they spend a whole issue fucking, then as they lie together post coitus they turn to the camera and say "suck it, Evan".

Second, I'd generally dumb down the whole setting, not to the extent of classic sonic, but to the extent of say Sonic Heroes or Sonic Boom.
That is to say, make the world colourful, make the characters more 1-dimensional, make Eggman's plots simple and goofy. And make the stories much shorter.
I would try to appeal to children as much as possible. Get the comic books in the childrens section of the book store and out of LCS purgatory

While this may seem like sheer lunacy, and yes it would mean alot of the deeper stories and characterisation of the characters and world would be lost... I really don't think such things benefit Sonic at all. It's a juxtaposition, Sonic at its best is a childrens franchise, trying to make it gritty and serious just doesn't work. The most serious you can go is SA2, and even then the characters all behave very one-note and the story is goofy.
Now don't get me wrong, I'm not saying we need to turn Sonic in a retard, but this isn't Batman we're writing here, the target audience needs to be children.
From a business point of view, this is a far more sensible direction.

I'd have an established status-quo that the universe sits in where things are generally fine and everyone is going about their business
Sonic goes about running just for fun
Tails tinkers with stuff for fun
Knuckles hangs about Angel Island guarding the master emerald
etc.
And then each story involves this idyllic life being shaken up by something, whether it's an Eggman plot or some other conflict, and each story is wrapped up with the return to the status quo within 1-3 issues.
No overarching continuity or character progression, the idea is that you can pick up more or less any issue and read it.

Comics generally suffer from a disjointed art style, and Sonic is one of the worst offenders of this since it's so cartoony, every artist has their own opinion of what sonic should look like.
I'd pick 1 artist or atleast 1 art style and have that remain consistant across the entire thing. If another artist wants to work on it, they must draw in the specified style and not deviate.

The same goes for writing, there must be a clear established set of rules for how characters behave, what the tone is, a guideline of how stories should be structured. It must be predictable. Things like, Shadow will always be grumpy, Amy will always love Sonic, Sonic will never love Amy back, etc.

I'd make the world of the comics closer to that of the games, but revisit the Death Egg being Eggman"s mobile command base and the mechanichal heart of his globe-spanning operations as he continues to expand the Eggman Empire which is openly resisted by Sonic, his friends and organizations like GUN.

infinite return to be the penultimate villain of the series creating conflicts with his phantom ruby perfectly utilized aka reality warping shenanigans. he will be the constant force causing trouble in the world, binding his time until he get enough power to start his war which leads to several treasure hunting arcs for the powerful artifacts of sonic's world.

Would probably partner with other industry creatives to produce an anthology of short stories, where each author can make their own interpretation of Sonic akin to something like Star Wars: Visions.

Obviously this would have to still follow SEGA's mandates and guidelines, and would probably be a pain in the ass to arrange and greenlight. But imagine seeing something like a Chaotix story styled like Dick Tracy, or a storybook game like Black Knight adapted into its own fantasy setting. Could use it as a way to pitch spinoffs and merch too if a particular story does well.

here's what I'd do:

Sonic is the main character, not his harem. But the girls are why the actual readers read. So they get backup feature comics. They can beat boys, be smart, and get dropped off a bridge into mud, just like any other characters.
There is only so much that Runs Fast can do. Sonic is useless at a formal dinner. Or giving a speech in front of a class. Things that younger readers need to read about.
Why doesn't Robotnik do things outside Sonic's skills? Glue floors, ball bearing floors, etc. And work in some elements from the games, like the bouncy springs.
And Starline is wonderful.
And of course, at least one one-liner that children should know. Like "Schoolwork is either time wasted, or something learned. If you aren't being taught something useful, then why?"

I hate what he's saying, but he's right. Comics in the current age need to be things that kids can read. Big visuals, fun reading, and it doesn't need to be a wall of text. But slip some education in. Pulling up a chart of words or math tables every issue would be easier with Nicolle around. Maybe make it part of a in-plot word puzzle, like "guess Eggman's robot password."

I had an idea for a Sonic story involving an interdimmensional gang of moon-worshipping pirates who arrive in Sonic's world and set-out to get revenge of Eggman, Shadow and Rouge for blowing a chunk out of the moon. They also feud with GUN.
So I guess I would just do that storyline and generally push for more weird shit instead of OC drama and Sonic fighting Eggman over the Chaos Emeralds for the millionth time.

Like there's no modern equivalent to it and it wasn't even especially associated with the old shit they wanted to distance themselves from
