How do I know if my transmission is so far gone that changing the fluid will kill it?
Car is 25 years old, 140k miles, no service records and no clue if the previous owner ever changed it

Not possible. Drain and fill, change the filter if it's got one. Throw a bottle of Lubegard in there if it shudders. I've owned tons of autotragic shitboxes with slipping transmissions, and all of them I've ever owned were all "fixed" by just changing the fluid and filter.
In some cases, the boomers that I bought a few of my cars from literally would never change their ATF, and instead have the transmission rebuilt every 100k miles assuming that's a normal thing to do.
We have people asking this question multiple times a week at this point. Anyone telling you you'll kill the transmission by swapping fluid is either a boomer or an Aamco employee.

seen it a happen a few times actually but it's usually going to have signs of slipping internally before, people will try throwing in a new filter and fluid and it shits the bed in about a week.

It won't kill it but it might start pissing oil. If it didn't originally have synthetic, don't use synthetic.
