Let's go back to 2014. They could have said okay, let's do some real elections or something, Russian language remains protected, no NATO, EU stuff on the backburner (where it has to go anyway since they'd take 20 years to comply to EU regulations), Russia can keep their naval base.

Zelensky is very well guarded. He is known to employ doubles, and apparently he has French guards to protect him. He's also usually either in bunkers or even outside of Ukraine completely. When he is seen making some speech somewhere, it might either be one of his doubles or a hologram of himself that was filmed on greenscreens in some safe location. In order to kill someone you'd have to be able to reach him. Very few outside of his inner circle ever have that opportunity. Plus Zelensky has purged all the potential people that might turn on him like Zaluzhny. All that is left are less competent but more reliably loyal yes men. Note how when Zaluzhny was in charge the lines were more or less stable, but the moment Zelensky sacked him that was when Avdeevka fell and its been all downhill since then. Zaluzhny was the most competent general Ukraine had, but he was a critic of Zelensky so that's why he was fired.

Ukraine's only false hope was the idea that NATO would get involved. Biden balked, Trump has flat out said no. The EU is throwing a fit in general but it's not particularly helpful for Ukraine, because 99% of NATO's actual warfighting capability is the USA.

Russia can keep this up literally to the last Ukrainian. The war can ONLY end when Ukraine accepts that they lost and come to an agreement. The longer Ukraine waits, the more they will lose. This. Insurgents are what you have to deal with when you take over a country without first beating it into submission. If the "3 day war" meme (started by Mark Milley, btw) had actually been true, then Russia would be fighting a guerilla insurgency for the next decade or two thereafter. And maybe that would have been worse for them. But since the Ukrainian men who would have formed this insurgency are getting reduced to giblets by FAB-3000s and the like, there won't be any insurgency after the dust finally settles. You don't have insurgency when the ones who would form that insurgency are dead. Simple as.

This is the reason why there was a major insurgency in Iraq (because we took it over so quick and easily without destroying Saddam's army thoroughly); but there was no significant insurgency in Japan or Germany after WW2. In the later two cases all those who had the will to resist had already fought to the death and were gone. It made for a very smooth occupation thereafter.

I think the way this is going is better for Russia in the long run. When it comes to insurgents its impossible to know where they'll pop up and it can be a nightmare to root them all out, but in a full blown war like we're seeing your enemy organizes themselves into opposing lines and you know just where to hit them.

Taking an even longer view, after Ukraine, Russia cannot survive without a massive NATURAL increase in population. The country is too big to control otherwise. Like you said, can't man the entire border. If they can't get the women breeding, Russia will eventually collapse entirely, probably into a bunch of smaller states vassalized to corporations or countries, or absorbed wholesale into other bordering countries (China and NK come to mind, as well as Finland MAYBE).
