Kido established it was impossible to remove the protein in the formula that caused death

it was also established that Shono was too afraid of letting go, as it would mean total abandonment of his plans

Pretty rational so far, but Shono was also an extremely emotional coward. I think the ending implies that he was such a coward he basically deluded himself into believing that neutralizing the fatality of the protein was possible.

So the ending is him basically saying to himself "this to be THE ONE", because otherwise it would mean that nothing he did ever mattered

but who am I kidding, you could also just argue that everyone involved with KD-9 were just blind greedy fucks

I think he was genuinely certain, or had reached a breaking point. Dude had been spending years on this shit. Getting cornered probably drove him to the point of "if this doesn't work, then nothing will" and while he was desperately hoping it would work, we know what that got him.
Obviously, Kido was greedy, as were anybody else in on the conspiracy. Only one who didn't seem to care was Kuroiwa who just wanted an excuse to get away with dumping bodies and stirring shit up.

Yeah man, Shono's whole vibe by the end screamed desperation. He wasn't just trying to prove the tech worked-he was clinging to the idea that all the horrible shit he enabled meant something. After years of lying, covering up deaths, and scrambling to keep the facade intact, it makes sense that he’d double down when it started crumbling.

And agreed on Kuroiwa-dude didn't give a damn about the science or the implications. He just needed a justifiable reason to play executioner. That whole "justice" thing was such a thin mask for how much he enjoyed the authority and fear. Everyone else was knee-deep in ambition or fear. Kuroiwa? He just wanted to watch the world burn with a badge on.
