The environment and ecosystem should be the centerpiece of the game, not some trite anti-corpo melodrama, not the characterization of some noisy mystery-meats.

Make the protagonist a faceless diver.

They pay the wages, perform marketing, and handle any distribution (i.e. if it has physical copies or there are fees to be paid for stuff like engine use or licensing). They're essentially taking all of the financial risk and even the head developers (or solo devs) are technically on their payroll (so they're getting paid a wage to develop their own game). Having a publisher eliminates a LOT of the risk an indie developer can face but it also removes a lot of the potential gain they can have (because the publisher usually takes a massive cut of the profits since they're the ones footing the bill and taking the risk).

So not having a publisher is a gamble. Having one can also be a gamble if you get a bad one, so you need to actually be intelligent about who you get to publish you. If I recall ConcernedApe (Stardew Valley) got fucked HARD by his "publisher" (Chucklefish, AKA Chucklefuck), who basically just screwed him and made a lot of money because he succeeded wildly anyways. Fortunately he's still fabulously wealthy, but he would have been more so without them. Meanwhile, I think literally every game published by New Blood (DUSK, FAITH, Amid Evil, Ultrakill) has turned out great for the developer. They don't seem to take a huge cut, have a reputation for publishing good games, and market the games well. So you need to get a GOOD publisher.

Fucking ruined this game after years of bad updates. They refused to listen to any critique except from their "pro players" in a community which already struggled to break a few hundred active players. Patch after patch was catering to compfags DESPITE comp players literally running a modded version of the game to begin with, with different rulesets. Every alien got nerfed except for Lerks which just got something like eight unnecessary buffs back to back to back. Pubs were entirely decided by which Sanji alien felt like stomping that game, you could literally tell by 5 minutes into each game if aliens would win. The game went from super fun, drawn out tactical fights, to just suicide bombing RTs and hoping the lerk players flashed their lifeforms.

Whatever you do, never get balance suggestions from pro players. And when you finally pull the plug on official support, don't give those same players the reins on future community balance patches.

I know that in comp play marines actually had higher winrates, but that's not my point. The issue is that pub play was dominated by lerks for years and years and there's no reason to continue to shit up pub balance when comp players are going to play their modded version anyways.

The game started out with fully deformable voxel terrain akin to Astroneer. As with any voxel based game, lower performance was expected and an acceptable trade-off for having a fully deformable world.
As time went on they moved toward a more story driven game and realized that the voxel terrain allowed players to just drill right into the deep caves and such, skipping story progression. So they disabled it and removed the terrain tool. They did what they could to polish things up, but without a complete overhaul of the entire map, the terrain was just inherently inefficient to render.
In the last 6-12 months they were already in a real crunch to finish the last 3 zones and call it 1.0, because after several years in early access, new sales were drying up. Then they immediately had to rush to get Below Zero out to bring in some new money. BZ kinda flopped and they ended up being acquired by Krafton anyway.

Now Krafton is trying to dodge some contractual bonuses because the studio is deep in the red. It would be nice to lets the devs cook forever and give them all bonuses, but Krafton has a responsibility to make it profitable.

Exactly my thoughts as well. I figure the previous leadership wanted to ride another six years on the game through EA, while the new leadership would rather just have it out the door in a decently finished state so they can make the studio work on the next product.
