In the first weeks of Demons' Souls, it was amazing fun when everyone was still figuring out how the game actually worked and skill levels for pvp were roughly equal.
But even after a month, let alone several years of souls games, invasions became a horrible idea in hindsight.
You have people who don't care about PvP at all and you have gear that is objectively good in PvE but can be borderline useless in PvP.
This just leads to PvE players getting matched up against people who love the PvP and make dedicated PvP builds and have hundreds if not thousands of hours of PvP experience.
It's a recipe for desaster for the PvE player.
And from a PvP standpoint it's not a good system since most people who look for a proper competition are in the arena or just play a proper fighting game. So all you have left for invasions is the types of people who even after hundreds of hours still take joy in crushing noobs who can barely fight back.
The devs realised this and toned invading done more and more and gave the invader more and more disadvantages which makes them unhappy as well.
At the end of the day, Miyazaki just wanted to give the host a mini boss. For DeS they considered giving players control over mobs but it was too hard to pull off so they went with the player invasions. Either way, invaders were meant to be overcome. But players want to win so I think the premise was flawed from the start as soon as it wasn't the invader puppeting a mob but fighting with his own character.
