Same problem Wii had with retention.
There's a gimmick that draws a huge crowd (motion controls / GPS and AR Pokémon), and then most people leave when they see there's not much depth to it and they've had their fill.
A lot of people player Go because it's a source of legendary Pokémon they can import to Home and their Switch games. Anyone playing it as just a mobile game, has to somehow really get into collecting all the Pokémon and getting hooked to finding shinies and "hundos" (perfect IVs) to keep going, which ended up being a side effect of needing catch dozens or hundreds of the same Pokémon, to get enough resources to power up their best one.

Once my friends stopped playing in 2019 I stopped spending and reduced the game into something I run in the background while walking my dogs.

I don't do gyms, I don't do raids, dynamax or gigantamax raids. The best raids of all types require other players so 90% of the worthwhile content is locked out to me. No trading sticks because it prevents me from leveling up because it's a requirement to reach LVL 42 or 43.

Back when everyone was playing it Niantic had no fucking idea how to manage it and took forever to add gameplay features so the audience eventually lost interest
For the first couple of months it was just a walking/catching simulator, that's not going to sustain interest for long

There weren't enough mechanics. Pokemon locations seemed completely random beyond some slight bias of "more cell activity = more and more exotic spawns". There was nothing to do with the ones you caught but a minigame that basically amounted to mashing. You couldn't do PVP, I'm not even sure if trading was there initially.
And then the first major patch removed features, so there was even less gameplay to finding and catching Pokemon. This set the tone for how Niantic would handle things.

Imagine if at release, a kid in a desert would mostly or only find rock and ground types, while players on the coast had a lot of water types. If there was a simple remote trade option, on a X-times-per-day limit or something, and maybe some resource cost for the distance you were trading across. You would become much more familiar with your local Pokemon, and finding or using anything not locally common would be inherently more interesting. "Rarity" doesn't have to solely be a function of a species having an arbitrary .01% spawn rate.

I played it like two years ago out of curiosity and everything seems barren. It feels like community is a huge thing for this game to actually function, so small cities like mine can’t sustain a decent experience.
The game is basically built as if they never accounted for a player base falloff and it suffers immensely from it.

The did. There was forest biom that coould be recognised by spawnign Weedle often, generic field biom that had nothing special, mountain biom that was the only place where cleffairy spawned naturally and had mythical wild Dragonites as a rare spawn and there was a city biom instantly recognized by making Drowsy the most common pokemon as well as having Jynx and Magnemite often. Oh and obviously water biom near water.

From my experiecne they actually semi-matched where you were.

Not as far as I could tell. It seemed like the entire Pokedex bar legendaries was spawning all over every major city. I recall an old viral video of a crowd of people all going to Central Park at once for a Dragonite or Dragonair. Occasionally I saw what might have been a bit of intentional detail (slightly more electric types around a massive power substation) but it was literally impossible to distinguish it from random chance because even if the game DID have those kinds of mechanics it didn't openly admit to having them. It wanted little Timmy in his empty middle American town to be hypothetically able to complete the Pokedex.

Dragonair most likely it and Dratiny were in rare water spawns, so it would have appear near the lake.
I also recall a spot near a subway entrence near me that always spawned either a Grimmer or a Voltorb. Every day around the same spot

I wish the game at least didn't hide what bias it tries to place on Pokemon spawns in a given area. If I had a "biome dex" that showed me what was more and less likely to show up just based on nearby conditions I would've probably stuck with the game another full year. But the game just put no effort into the illusion of Pokemon existing as a population of creatures and not a game-ism that exists for you to catch and collect.

1- player models got fucked in an update to be genderless. no one buys avatar clothing anymore and huge amount of people quit because of it.
2- dynamax pokemon were added, but need a team of dynamax pokemon to fight against them. gigantimax bosses were added, and need 20 fucking players LOCALLY with meta dynamax teams.
3- 1000+ pokemon are in the game now, and you're not going to have a shot to fill the pokedex. plus there's irl regionals that won't pop up ever.

it really sucks if you miss a legendary event and have to wait 2 years for them to loop back around.

Weirdly gated content, even now.
Got back into it recently and it's never been easier to level and play the game, but the "content" is so difficult and requires too much community effort for barely any reward.
I am only strong enough to do 1-star GMax fights right? 2 is too difficult, and 1 provides barely anything. There's no real progression or path to get stronger aside from incremental stats. Every event is catered to 5-star 6-star autistics for legendaries and giga events and if you don't have a squadron of 80 Pokemon of every type maxxed out to send in 10 type advantage against the boss, why bother? It's a game that's gatekeeping itself. Fun to play on the side and a little collecting game, but anything futher is plain boring (gym taking) or provides barely any value (any raid ever below 5-star apparently).

Local biases actually get more complicated when you consider the nest feature.
As far as i know it's still in the game, but hasn't realy been that relevant in modern era. Back in the day it was essential.
A nest would be a spot, from my experience usually a park, but idk if a pattern existed, that would have 1 specific species spawn regardless of biom. Those were usually things that didn't show up often, like growlite or ghastly and they would rottate what thing spawn every few weeks.
There was a user made live map back in 2016 where people submited where nests are and what was in them at the time.
I recall traveling to a few to get stuff

and it was 40 mins walk from parking lot to my class and I just play it all the time
desu I could probably park closer in the multi story parking garage and cut it down to 10-15 mins walk but i'd risk having dumb college girls ding my car so I always end up parking my car on the way out in faculty parking lot
