They worked as a RTS faction, not as a MMO one. The moment they threw away the warrior women, male druid run society, they just ended up as typical wood elves you see in other fantasy settings.

Problem 1: the pvp faction system was fucking stupid and the night elf's power level had to be nerfed into the dirt for them to fit into it
Problem 2: they're pretty much the mortal enemy of the developer's pets so they're not allowed to win anything

Night Elves would have honestly been better off unplayable as a semi-hostile faction that the alliance and horde both have to deal with.

In WC3 night elves were an independent faction on par with the alliance, horde, and scourge. By putting them as alliance fanboy subordinates in WoW they had to get nerfed to avoid overshadowing their human superiors. Forsaken were already an explicit small splinter faction of the Scourge in WC3 and they were also the main villains who got defeated at the end, so Undead as a race not being as strong as the entire alliance or horde didn't feel out of place. Meanwhile Night Elves getting nerfed into the ground and losing like 90% or their power off-screen felt really shitty and ties into

They should have either had 3 factions in the vein of games like Dark Age of Camelot or Planetside, or unironically WC3 night elves should have joined the Horde with Tauren and Forsaken should have been the Alliance's edgelords and source of internal conflict. The funniest NE fail is in BFA when Tyrande becomes the "night warrior" basically a cheesy night elf super sayian, kills a few forsaken in Darkshore then tries to attack you (horde) and Nathanos Blightcaller. You'd love TWW, everyone's basically in the Alliance now. There are no separate sets of quests for factions anymore. The word horde is almost never even mentioned, once in a while Thrall will show up for main-story quests and that's it. Aside: remember when there was a multi-million dollar cinematic to show Thrall living in Outland that was supposed to have some kind of significance? A decade later and we never followed up on that. Undermine is goblin-themed, but aside from Gazlowe and Gallywix it has no connection to the horde whatsoever. They don't even acknowledge goblin player-characters in a special way.

They're just kind of one-note, and they never really developed past that. Malfurian and Tyrande have always been in their autistic corner off to the side, doing their own thing. They never really properly integrated into the more generalized Alliance storyline like even the Draenei managed to do.

The big issue is that swapping the NE and Forsaken would cause a lot of issues with balancing a MMO game.
Both factions would be kind of locked out from one continent, which would be a problem for the Horde since the Eastern Continent was were most of the end game raids where in Vanilla, and the PvP aspect Blizzard wanted would be almost nonexistent.
You are right that the NE wouldn't just ally with a group of people halfway across the ocean, and the Horde wouldn't touch the Forsaken at all. But Blizzard was thinking about making a functioning MMO, not a story driven RTS.

It's because of sargeras, otherwise they would've eventually reached the tech to create some massive starfleet like the draenei. Imagine the knowledge and expertise they could acquire living thousands of years. Just they would have been a pretty cruel race unless the elitism was relaxed.

Blood elves/high elves are really just their weakened forms. Azshara is still in the top 3 most powerful spellcasters to have existed and the strength of their ancient army meant they controlled way more territory than say lordaeron or quel'thalas.

Night Elf and Orc interactions should have been way more balanced from the start

Basically, just have both sides out-savage eachother, make daytime raids into night elf territory, night elves in turn make nighttime raids into orc territory

WC3 is weird in that all of its non-undead (or Blood Elf) campaigns feature the basic grunt unit as their poster characters. However, the undead campaigns feature Kel'Thuzad and Arthas as the poster characters.

They saw how much people would abuse Shadowmeld to skip past certain packs in the sweaty M+ runs, so now everyone can Shadowmeld.

Enough of this shit, having rigid factions was a mistake, the player characters should have been a random nobody adventurer with the ability to ingratiated themselves with any faction because there is enough conflict that anyone could conceivably hate or work together. Sure there should be racial enemies, Orcs start with Hate rep with Darnassus, Foraken and Darkspears have no interaction or cultural animus so they start neutral or whatever. Languages should be skills that can be learned. Which faction you join should be a conscious choice by the PLAYER

IIRC this was the original plan for the game (including cross-'faction' parties) and it would have been way more interesting and fit better with the state of the world after WC3. It would have given more freedom to writing, PvP design, playable races, etc.
