Why haven't many games done a gimmick similar to Spy, in regards of player disguised?

Spy is too hard to balance for games, and arguably was for TF2 as well given just how many anti-spy centric unlocks they ended up adding.

Spy is the exact kind of thing that makes shitters and casuals screech about how bullshit a game is and that hurts revenue.

I love the Spy's mechanics but the concept wasn't meant to last. Nowadays Spies only use disguises for three seconds, they spend most of the time cloaking around and doing trickstabs rather than the intended method of fooling the enemy team into thinking you're an ally and then attacking them when they least expect it.

I disagree, there is a disguise that works almost every time.

Disguise as Sniper, shuffle back and forth a bit and stand mostly still. No one expects Snipers to be useful and more often than not it doesn't even register in their brains.

It isn't about if it works or doesn't, it's about what people do. Spies nowadays don't do genuine disguising, they just put on a Scout one to be as fast as possible and then just trickstab people or decloak right behind them as few players seem to hear the decloak sound. Spy no longer is about fooling the enemy, he's played as just a pick class like Sniper pretty much

Because friendly fire should be mandatory. That way the team would have to be very sure before killing an ally. Also, if the spy can shoot and hurt his own allies it would make it more believable

you fucking stupid? the reason people use the scout disguise is because the visual of his head doesn't match where the spy's head is. this only works on retarded snipers and fools literally no one with eyes
spy doesn't gain speed by disguising as scout, and there are multiple classes he can disguise as that don't cause him to slow himself down. And in any case, disguises don't slow you while cloaked.

The other classes that don't make him slow down are usually too obvious. Most Spies don't disguise as Scout to fool Snipers, because Spies don't tend to operate in sightlines unless they're total retards

thats because their design philosophy was (at least while jeff was there) that every character could be its own game and entirely unique, but also able to fight each other. its both why overwatch has nightmare balance, but also why people like it and why no game thats tried to copy it has ever made characters that feel as fun to use.

I remember thinking back when overwatch came out that it was kinda cool that there wasn't a hero with an invisibility gimmick. That if you want to sneak round that back and flank you had to avoid being seen the old fashioned way.

Sapper is fine it ain't much when you compare it to: Smoke nades, spotting enemy mines, opening locked doors for your team, giving your team a minimap hack and regenerating satchel charges to blow up shit

You(or your team) actually HAVE to kill someone before getting a disguise from killed enemy. Oh and you won't lose stolen uniform if you use silenced weapons like Sten or nades (but you can't be seen using them, ie if enemy is facing you you'll still lose it)

Scout disguise is used because it's the easiest hotkey to hit, medic disguise is more likely to fool people and you still don't lose any speed by using it, but because the hotkey is harder to hit, people don't use it as much

There's an option in disguises that makes it two button presses with just the first three keys and medic is actually my favourite disguise to pick when doing that. Though I will also admit there are risks to medic as a disguise.

There are only two disguises that don't slow down a Spy, Medic (base speed 107%, same as Spy) and Scout (base speed 133%), and out of the two Medic is probably the riskier disguise. A Medic is expected to be near the frontline constantly, to heal everyone and to build up and maintain overheal, an idle medic just sitting behind a Heavy or skulking around an Engie's nest is far more suspicious than a Scout that's siting outside the Enemy spawn. Scout's expected to be everywhere, mainly near the enemy causing trouble and being a general nuisance, but sometimes they can be found in their own base hunting a Spy they saw or another scout that's trying to rush intel in hopes they don't have an Engi nest near. This lack of general expectation makes it perfect as a disguise since no matter what you do it's something that a regular Scout would be doing too.

If you see an ally Scout behind you, it is 100% a spy and everyone knows it
If you see a medic behind you, that's generally where a medic is supposed to be, and you may brush over the fact that he isn't healing you because you're focused on something else
