I finished Arisa's route. It was pretty good! I maintain that project management is boring nonsense, but they managed to make something great out of it. I particularly liked Kuon and Arisa's rivalry and Otoya's reconciliation with his father. Otoya really did get a lot less annoying as soon as the common route ended. My main complaint is that the drama with Arisa's parents didn't amount to anything, but oh well. Still a great route.

Akane faces his old friend and arch nemesis Igarasu Yoshia atop Tokyo Tower, challenges him to a duel, wins through his recently invented Maken "Tsubame-gaeshi" and commits seppuku afterwards.
Next up is the "true ending" timeline where Akane confesses his love to Igarasu after their duel, which he accepts and reciprocates. After Igarasu passes away, however, Ishima Kaigen arrives freshly returned from the land of the dead with her army of undead warriors in tow, and claims Igarasu's body to serve as a vessel for the deceased Emperor. Akane doesn't accept this development as it would desecrate his forged bond with Igarasu and decides to stand up to Kaigen's Order. This is the final ending of Hanachirasu and introduces elements present in the minigame "Kaigen's Ambition" while not actually sharing a timeline with Kaigen's Ambition itself.

Now, let me dump my thoughts on Kaigen Seito here:
It's amazing.
What initially starts out as a humorous dungeon crawling spin-off featuring various characters from the visual novel Hanachirasu turns out to be an actual thematic sequel with plenty of nods to the original work.
It offers emotional reunions and farewells to characters that may have felt underdeveloped or "robbed" in Hanachirasu. Kano Misuzu "the Dullahan" aka Takeda Shou, Fujiwara Itsurin Mitsuaki and the Soba Shop Waitress particularly stood out to me among those returning characters.
But most of all, this is a story about Takeda Akane, Ishima Kaigen, and Igarasu Yoshia, their beliefs, convictions and desires. The final portion of the game revolving around these three main characters is where Narahara Ittetsu's writing peaks - that final chapter is what Kaigen Seito truly was written for.
I don't want to dive too deeply into the subject matter of any twists and turns related to the story itself, but what I can say with absolute certainty is that the final battle is worth all of the grinding leading up to it.
My one complaint would be that the titular character Ishima Kaigen and her loyal tsurugi knightess Kurata Hikkyou would've benefitted from having a tad more screentime and development. The ending too, as spectacular as it is, feels as if there was still more to come and leads me to believe that Narahara had even more in store for Ishima Kaigen and her Ambition.

Oh, and I guess the riddles are dogshit and nearly unsolvable. Good luck with those.

I didn't read the Manga but I heard it's not really a good adaptation.
While anime somewhat faithfully adapts the overall flow of events in s1/s2, the way some of the interactions were rewritten and scenes were arranged just doesn't feel right. After that the anime compresses multiple volumes into a single movie and it really fails to convey the charm of megumi. Overall LNs are a better experience.
