Would it be fair to say that Gura the mascot became so far removed from Gura the person/streamer that it became irreparable?

I guess there's some 4D psychology behind declaring herself "#1 Gura fan" on her alt, only to then proceed to kill the character through graduation.

Senzawa could be the #1 Gura fan of the character during her first year but hated the pedobait that management was forcing on her in later years (she absolutely hated that daki with the "chubby baby arms"). Cover only cares about merch sales. The dino plushie was setting merch records in Hololive but their greed caused them to start moving her character in the same direction as Shion. Both talents left Hololive and have indicated they will be indie vtubers. While most talents tolerate the sleazy idol stuff it's obvious why they would be uncomfortable with grown men making sexual comments about their vtuber models when they look like children.

Mumei never said anything directly but from her last membership stream her indie debut won't be soon but it will be in 2025. She never could tell viewers the not-health reason for why she left Hololive. With how quickly Cover cancelled her nendo the main reason was disagreements with management.

100%
"Gura" became shoes that Gura couldn't fit because she got meme'd in to a position that never EVER represented her in any capacity.
That's why she exploded to popularity, it was based on self-fueling memes spread entirely by people that never really watched her AT ALL.
She was a Discord reaction, a Twitter reaction, a funny vtuber noises reaction, for so many people.

maybe. I think EN 1st gen wasn't expected to be as popular as they would be, and gura was way too much of an introvert for both the popularity and the later size of EN and requisite collabs. it's not as bad as the 2nd gen's massive and continuous disagreements with management and seeming mismatch in the idol vs streamer relationship of their jobs, but in the end gura caved because she wanted to be a solo singer/streamer vs whatever gura ended up being

Just to clarify Goodsmile cancelled the Nenderoid not Cover. Cover accepted the cancellation by Goodsmile instead of forcing them to continue it.

While fans deeply connected with the "Gura" character, it seems the person behind it found the experience of embodying that highly commercialized and demanded persona to be ultimately unsustainable. This disconnect and the desire for personal well-being and creative autonomy could indeed make the situation "irreparable" in terms of continuing the original "Gura" iteration.

With all of what has been said itt in mind, I find it baffling that she would want to lean so heavily on the shark loli brand for her future vtubing endeavors.
Gura always struck me as someone who would say anything in the moment that would please someone without any intention of actually following through on what was said would entail, and as such I think that she is unfortunately the person most responsible for the situation that made her anxious to the point of wanting to leave Cover.
I feel that I understand perfectly how she found herself in a place to want to leave Hololive, but I can't help but be disappointed in her approach post-Hololive seemingly bearing no differences to what she was doing before she quit Hololive. It seems to me that the only thing she has seen fit to change about her approach to vtubing is her employer, and I truly hope that I will turn out to be wrong in this regard. I want her to succeed, but I don't see her being happy with merely being indie not-Gura,

Gura didn't mind being a cute loli but she refused to rerelease her daki as graduation merch. The new logo for Sameko Saba is like something from a kids TV show and sure feels like it was the pedobait that burned her connections with Hololive.
