This take will not be accepted by many, but it's a question I've studied on and off for over a decade so at least consider it: It's a combination of many little bad decisions compounding over centuries and not just from the leadership. Every time some merchant sold Roman and West European weapons to foreigners, every little betrayal and act of cowardice. Every time a local governor denied water to a Crusader. Every time a compromise was struck. Some Turk was allowed to rule some minor city. Some land was ceded. Some bribes were taken.
