mushu worked because he was a character entirely of his own, he had a personality and beliefs and liked and disliked certain behaviors mulan showed - to him it was all just a job he had to do or else he couldn't become a dragon again

there's a massive difference between a funny yet occasionally capable little guy that follows the MC around and backs them up and an annoying muppet character for faggots and women who missed the chance to have children

Except that’s kind of why he doesn’t work because he doesn’t need to be there at all. Timon and Pumbaa are the embodiment of trying to run away from your problems and live the carefree life. That lifestyle only works for so long until Simba has to return because it’s his story.
