Where Sonic went wrong is treating him too much Mario. The reason Nintendo can do so much different stuff with Mario is because he has no personality, he's more of an idea than a character. You can put Mario in any role or situation. Despite how well-known Mario is, we know very little about him

Iirc the overall story was first written in japanese and then the dialogues' script was first written on english based on that story, which was then rewritten in the japanese version to fix the out of character moments, inconsistencies and some fuck ups.
