For Horde we have a ruling council of nobodies, women and cuckolds. The cuckold in queston between Regent Lor'therally Whomar, subservient limp-wristed Blood Elf to Thalyssra. The Orcs haven't had a designated leader since Varok jobbed to Sylvanas. Tauren likes to sit in a corner and watch all expansion. Blizzard REALLY wanted Calia to be the Forsaken leader but due to backlash had to settle for absolutely nobody else. All of the alliance race leaders for the Horde are literally women too. Every single one. Even Kiro. And they're all irrelevant. Try to name any besides Talanji who is worse than her father Rastakhan in every single way. Oh and as for Gazlowe? I left in the beginning of SL because it was obvious the writing was in the hands of rainbow armpit hair creatures by that point. BFA sort of still had an inking of a shadow of the old lore still present. Looking back i should have probably quit back in Legion or earlier but WoD paladin/warrior/hunter pvp was fun as hell, MoP had some highlights in spite of the panda bs and Cataclism was still overwhelmingly led by the old guard of devs.

honestly the night elves have been done dirty in all of WoW, first they removed all the edge from them (and what kept them from being generic nature elves) and then successive horde bias writers kept using them to showcase how "awesome" their favorite horde character was

Like whole Sylvanas' invasion should not have been a casual stroll, it should have been the point where the night elves just went "fuck this civilization thing, time to go feral" and that entire campaign should have just been mega-Vietnam with Sylvanas' horde now having to fight the Nelves on home turf they spent thousands of years in and find every single city or identifiable stronghold preemptively abandoned

Could do a great story with that, with the living members of her army being picked off one by one, with the land itself working with the Night Elves: all the water is laced with poison, all the animals miraculously hide out of sight when their hunters are anywhere close and the druids have even manipulated the berries, fruits and nuts to provide zero sustenance to their foes

And that's where Sylvanas goes off the deep end, refuses to lose and starts to turn more and more of her orcish and troll and even tauren soldiers into undead leading to massive friction

This just doesn't work for a group-based MMORPG. If there is such a conflict, it makes it much harder for people from different races to actually group up. If there isn't, then you lose the entire feeling you want.

You're much better off making a third playable faction to rival the Horde and the Alliance. That fractures the playerbase, but not as much as making every race independent.

Optional pvp flag with benefits is the best option, plus a couple permanently contested areas where everyone is forced into pvp whether they want it or not.
