From there it could have been gradually revealed with subtle hints, maybe someone bringing up Sukuna's impossible anatomy or the fact that the origin of cursed energy was still never known.

That's because he's depressed, suicidal and thus lacks motivation to do anything. The only the time he shined was when his sister was in danger early on. During the culling games he had a few good fights because once again her involvement motivated him. Unfortunately his heart breaks during the reveal of her death, which Sukuns immidietly capitalises on. Basically it was over for him from the moment his sister died. He didn't get the chance to overcome his character flaw, and the tragedy would have been complete if not for Itadori's ability and resolve.

I think Megumi's story is a wonderful tragedy with a bittersweet ending. Maybe you would've liked it more if the culling games had not been rushed so much.
