I started with LAD (7) English dub and got about 50 hours in before thinking I should probably start at the beginning instead
Then I played 0 for 100 something hours and completed it, moved to Kiwami and completed that and then got about 20 hours into Kiwami 2 before thinking I should probably start at the actual beginning.
Then I moved to Yakuza restored on PCSX2. Finished that and Yakuza 2 emulated.
Then moved onto Yakuza 3,4,5 on steam.
Currently 70 hours into Yakuza 5.
I think from what I've read 6 is a bit shorter

Yakuza is the only series that I would say is an exception to this rule.
Yakuza 1 doesn't give you enough time with many of its key characters in order for the climactic and emotional moments to hit the way they're clearly supposed to.
Playing 0 first gives you that extra time with these characters which I feel very directly improves the experience of 1. Nishiki in particular benefits massively from this, and seeing as he's the core of the conflict in Y1 it seems pretty important to have a deeper understanding of his and Kiryu's relationship.

Nishiki benefits from it heavily but the downside is it causes issues with a few things related to other characters. Nishiki also gaining that backstory in 0 propels people into thinking he's super important in 1 when he's basically on the side for 90% of the game until the very end. K1's cutscenes at least help bridge the gap from normal egotistical guy to jealous egomaniac but still, his actual story appearances are still identical to 1 so barely any of the post-Jokerification of him is fleshed out, just the decline.
>Makoto is built up as this major romantic love interest for Majima which K2 then further reinforces, but then you get to 5 and all of that comes crumbling down because its flashbacks take place only two or so years after 0's ending and the letter directly contradicts the ending of Majima Saga.
>Majima also has an enormous and dramatic personality shift between 0 and 1 which people to this day still have issues reconciling despite the entire "I'll be your clown" scene that they don't even think it's the same character.
>Shimano is presented as this masterful planner and schemer who you have to be careful around instead of a random villainous bald man who is treated like a throwaway villain.
>Kazama is treated as this 30D chess master in 0 when he was basically just a hobbling old man whose best days were behind him in 1.
>Sera is treated like this incredible Yakuza member who is extremely responsible, secretive, and powerful when he does nothing but make constant mistakes over and over and looks like he's shambling along.

0 is a strong first game despite being an anniversary game but also sets up a bunch of expectations for new players both in the story and gameplay that 1 and K1 are just not prepared to address or smooth over.

Majima saga convinced me for good that Horii is cancer and got promoted to Yokoyama's right hand man for this reason. First time he got his hands on Majima was the Dead Souls karaoke, where according to Ugaki, Horii's idea was to record a completely straight and serious version of Majima singing a little girl song. Ugaki had to convince Horii to let him ad-lib this, actor knew his character better and managed to salvage the song.
By Yakuza 5, Horii was allowed to start writing more than just song lyrics, his biggest contribution was Haruka's part, mostly the princess league. You can bet your ass he was working with Yokoyama and was roped into the Park-Majima drama too.
Come Yakuza 0, Horii jumps on it and writes Majima singing romantic shit for women and doing it completely straight, no improvising, no mocking the lyrics. Turning point for the franchise, dumb roasties completely displace the old fandom.
I'm almost sure much of Majima Everywhere system was Horii's ideas. He was probably behind the kiwami heat actions as well.
By Kiwami 2 it's ogre. Entire Majima saga written by Horii, just doubling down on pussy slavery and rubbing hands at the merch revenue from f*male fans.

And by that i mean that in the 7 years since i've last played Yakuza 4, I can only remember that he had an Aikido based fighting style and that he was the one to fight the final boss who fucking sucked because he was basically just Jingu, shooting at you while his guards attack you. And i took out Munakata first so the last enemy i fought in the whole game was just some random swat guy, which thematically sucks.
Shinada was the better one and done protag IMO.

It wasn't. Not at all. It was specifically made to be an anniversary game for the existing fans which is why it has an absurd amount of references to previous games, more than any other before it. All of their Japanese marketing was pushing the fact that it was the 10th anniversary as well.

Sato had hindsight on his side when he was saying this so keep that in mind:

If you're unsure about the franchise, just do the casual route and play the Yakuza 0 first.
It's arguably the most polished game of the bunch, a prequel title story wise, and a great, self-contained tale if you so desire.

It's a soft reboot which will spoil you on 6 in addition to having moments in the last third of the game that have no real gravitas to you. Going into 8 after it isn't worth it at all without having played the rest of the series since the majority of it is about Kiryu, his life, and his friends, not Ichiban. You're basically treating 7 as a standalone game or somewhere you stop to play the rest of the series. 8's experience would be awful if you only had Ichiban's knowledge of everything, all of Kiryu's content wouldn't hit at all.

This. You are experiencing the series in a completely and utterly warped way if you go 0 -> Kiwami 1 -> Kiwami 2 -> Rest of series

You see characters in a different context then what you would have if you played from release. Your perception will also be warped in terms of how the technology and thus gameplay evolved over the span of the series.

Furthermore, Kiwami 1 is full of retcons. It also leans into the "WACKY MAJIMA" shit much more heavily than the original game ever did.

All you had to know about Nishki was that he's a former friend who changes for the worst while you're in prison for his sake. Look, if you are going into it just as "I want to play a good game", instead of "I want to play through the Yakuza Series", by all means play Yakuza 0. It is by far the best game in the series.
But if you want to play through the entire series after that, I would still strongly recommend playing based on release date from that point forward, it is simply the most natural way to experience the series' evolution in terms of characters/story, technology, gameplay and overall quality.
